Measuring ROI Without Getting Lost
AI ROI is tricky because value manifests in different ways:
- Direct cost reduction: Easy to measure, hard to achieve without breaking something

The Organizational Reality
Technical AI strategy is 30% of success. Organizational change is the other 70%.

Create AI-Adjacent Roles
Don't expect data scientists to understand procurement workflows. Don't expect procurement experts to write Python. The magic happens at the intersection. You need people who speak both languages.
I'm seeing "AI Product Managers" and "AI Operations Specialists" emerge as critical roles. They translate between technical teams and business units, ensuring solutions actually fit workflows instead of requiring workflows to bend around solutions.
Build Feedback Loops Early
AI systems drift. Models trained on 2023 data behave differently in 2025 markets. If you don't have monitoring and feedback mechanisms from day one, you'll realize your AI has degraded silently for months.
One retail client discovered their pricing AI was systematically undervaluing new products because it had no historical data to learn from. Cost them $2M before anyone noticed. Now they have automated model performance monitoring with weekly reviews.
Making Strategy Stick
The enterprises succeeding with AI share these characteristics:
